When is self-hosting cheaper than an API?

Utilisation, operating capacity and quality determine the comparison.

Price the service, not the accelerator

A hosting invoice is one component of a production service. List reserved capacity, utilisation, redundancy, incident cover, deployment work and quality review. Decide who patches the runtime and investigates bad outputs. Include the opportunity cost of engineers who could otherwise work on the product. A cheap inference path can still be an expensive operating model.

Separate variable and capacity costs

Inference usage may scale with task volume, while a deployment capacity block stays fixed until you need the next block. Our calculator treats hosting in capacity steps based on the declared utilisation. At low traffic, fixed capacity is spread across fewer accepted tasks. At peak traffic, another block can erase apparently smooth savings. Replace this simple model with measured capacity planning before buying infrastructure.

Use the same acceptance contract

Compare the API and self-hosted candidate on the same protected task slices. Include p95 latency, rejection handling and total human review. A self-hosted model that is cheaper per request but requires more corrections may not be cheaper per accepted task. Keep model version, runtime configuration, input constraints and evaluation date with the result.

Set a bounded next step

Run a small capacity and quality experiment with a named operating owner. Record observed utilisation and response times at normal and peak load, plus the engineering effort. Proceed only if the operating case survives lower demand and a revised API baseline. If ownership or incident cover is missing, defer commissioning while the team resolves those responsibilities.

Bring to the decision review

Bring a load profile that separates normal throughput from bursts, a measured latency distribution and an incident coverage plan. Ask the operator to show the point at which another capacity block is required. Include a recovery exercise and the time to restore the API fallback. A finance reviewer should be able to identify exactly which cost stays fixed when demand falls and which cost scales with accepted work.
